How to Spy on Your Competitors' SEO (And Steal Their Best Tactics for Free)
Your competitor's website is sitting above yours on Google right now, taking calls you could be getting. You don't need to guess why — their entire SEO strategy is publicly visible if you know where to look.
Most small business owners think competitor analysis requires expensive software and years of experience. It doesn't. You can map out exactly what's working for your competition in about 30 minutes, using nothing but free tools and a little curiosity.
Here's how to do it.
Step 1: Identify Who You're Actually Competing With
Don't assume you know your top competitor. The business down the street might not be the one outranking you online.
Do this: Search your main service + location in Google. For example: "HVAC repair Green Bay." Ignore the paid ads at the top. Look at the organic results — the sites that earned their spot. That's your real competition.
Write down the top 3-5 websites that consistently show up for your core searches. These are the sites you need to reverse-engineer.
Step 2: Map Their Pages (This Is Where the Gold Is)
The biggest reason most small business sites underperform? They have one generic "Services" page while their competitors have dedicated pages for every single thing they do.
Do this: Visit each competitor's website and list every service page they have. Look at their navigation menu and their footer. If you're a roofer and they have separate pages for "Flat Roof Repair," "Metal Roofing," "Shingle Replacement," and "Emergency Roof Tarping," that's your answer. They're ranking because they're specific. You're not.
Now compare that list to your own site. Every service page they have that you don't is a gap you can close — usually in a single afternoon.
Step 3: See What Keywords They Rank For (Free)
You don't need Ahrefs or SEMrush for this. Here's the free approach:
Do this:
- Go to Google Keyword Planner (free with a Google Ads account, no ads required)
- Click "Discover new keywords" and enter a competitor's domain in the "Start with a website" field
- Google will show you the search terms that domain appears for
This won't give you everything, but it'll surface the terms they're targeting that you might have missed. Look for patterns — if they're ranking for "emergency [service] [city]" and you don't have an emergency page, that's a fast win.
Step 4: Read Their Page Titles and Headings
Google weighs page titles and H1 headings heavily. Your competitors have already done the keyword research — they're telling you exactly what works in their headlines.
Do this:
- Search your keyword in Google
- Look at the blue link titles (the
<title>tags) of the top 3 results - Visit those pages and note their main H1 heading
You'll start seeing patterns. If every top result uses "Best [Service] in [City] — [Specific Benefit]" in their title, that's the formula Google is rewarding in your market. Don't copy word for word, but match the structure and specificity.
Step 5: Check Their Reviews (It's SEO Data)
Your competitors' Google reviews are a goldmine of keyword ideas. Customers describe problems in their own words — and those words are what future customers are typing into search.
Do this:
- Open your competitor's Google Business Profile
- Read their 20 most recent reviews
- Write down the exact phrases customers use to describe the service
If customers keep saying "fixed my AC same day" or "best price for brake replacement," those are real search terms. Use that language on your own service pages. It's more authentic than any keyword tool.
Step 6: Look at Their Backlinks (The Simple Way)
Backlinks are still a major ranking factor. You don't need to match your competitor's link count — you just need to know where the easy wins are.
Do this:
- Go to Majestic or Moz Link Explorer (both have limited free lookups)
- Enter a competitor's domain
- Look at their top referring domains
Focus on local and industry-specific links: local business directories, chamber of commerce sites, sponsorship pages, local news mentions. These are links you can realistically get too. If your competitor is listed in a local directory you're not in, submit your business today.
Step 7: Audit Their Speed and Mobile Experience
Sometimes competitors outrank you simply because Google likes their site better. Technical advantages are invisible but powerful.
Do this:
- Run their homepage through PageSpeed Insights
- Run your homepage through the same tool
- Compare mobile scores, Core Web Vitals, and specific issues
If their site loads in 2 seconds and yours takes 5, that's a ranking disadvantage you can fix. Most small business sites are slow because of uncompressed images and unused plugins — both are easy wins.
What to Do With All This Information
You now have a roadmap. Here's how to act on it in priority order:
- Close the page gap — Create dedicated pages for every service your competitors rank for that you don't
- Match their title structure — Rewrite your page titles to match the format Google is rewarding
- Steal their review language — Use real customer phrases as headings and subheadings on your service pages
- Get the easy links — Submit your business to every directory and local site linking to your competitors
- Fix your speed — Compress images and remove bloat until you match or beat their PageSpeed scores
You don't need to outwork your competitors across every channel. You just need to close the specific gaps that are costing you rankings right now.
The Bottom Line
Competitor analysis isn't corporate espionage — it's common sense. Your competitors have already spent time and money figuring out what Google wants in your market. Their website is a public blueprint of what's working.
Spend 30 minutes on this exercise once a quarter. The gaps you find are usually faster and cheaper to close than building an entirely new strategy from scratch.
